
For years, the most reliable advice security trainers gave employees about spotting phishing emails was some version of the same checklist: look for spelling mistakes, awkward phrasing, generic greetings, suspicious sender addresses, and urgent language that does not fit the context. That advice was grounded in reality — the phishing emails of five years ago were frequently imperfect, produced by non-native speakers or assembled hastily from template fragments, and recognizable to a trained eye.
That era is over.
Large language models have fundamentally changed what phishing emails look like. The same AI tools that help people write better professional emails, draft documents, and communicate clearly are available to anyone — including the people running phishing campaigns. The result is a generation of phishing emails that are grammatically flawless, contextually coherent, tonally appropriate, and persuasive in ways that earlier attacks simply were not.
The checklist has not just become less reliable. In some ways, it has become actively harmful — because employees who have been trained to look for bad grammar are being conditioned to trust emails that lack it.
What AI Has Actually Changed About Phishing
The change is not just cosmetic. It is structural.
Language quality is no longer a signal. The most obvious visual indicator of a phishing email — poor English, unusual sentence construction, non-native phrasing — has been essentially eliminated. Current language models produce writing that is indistinguishable from competent professional communication. Security teams that have built their training content around grammatical red flags are teaching employees to look for something that no longer reliably exists.
Personalization at scale is now trivial. Previously, spear phishing — highly targeted attacks that incorporate personal details about the recipient — required meaningful attacker investment. Researching an individual, crafting a personalized message, and tailoring the context took time. AI tools, combined with the vast amount of personal and professional information available through LinkedIn, company websites, and data breaches, allow attackers to generate hundreds of personalized messages in the time it would once have taken to write one. The economics of targeted phishing have collapsed.
Tone matching has become precise. AI tools can analyze writing samples and replicate a person's communication style convincingly. An attacker who has access to a few emails from an executive can generate follow-up messages that match that executive's cadence, vocabulary, and formatting habits closely enough to fool colleagues who correspond with them regularly. This is not a theoretical capability—it is being used in active business email compromise campaigns.
Context-awareness has improved dramatically. Earlier phishing templates were generic by necessity. AI-assisted generation can incorporate organizational context, industry-specific terminology, reference plausible current events, and construct scenarios that fit the specific circumstances of the target organization. An AI-generated phishing email targeting a law firm looks different from one targeting a manufacturing company — and both look like they belong in the inbox they arrive in.
Multilingual capability removes geographic barriers. Phishing campaigns used to be limited by attackers' language capabilities. AI translation and generation tools mean that the same attack can be deployed convincingly in dozens of languages simultaneously, expanding the geographic and demographic reach of campaigns that would previously have been constrained by language production quality.
The Specific Techniques AI Enables
Understanding what AI-assisted phishing actually looks like in practice is important context for training design. The techniques are specific enough that training programs can and should address them explicitly.
Hyper-personalized spear phishing. Attackers using AI tools to research targets and generate personalized messages are producing emails that reference real projects, real colleagues, real organizational events, and real business contexts. An email that references a specific initiative the recipient is known to be working on, from someone whose name they recognize, asking for something that fits their role and responsibilities, is genuinely difficult to identify as malicious on the basis of content alone. Voice cloning for vishing. While this crosses beyond email phishing, AI voice synthesis is sufficiently advanced that phone calls impersonating known executives or colleagues are now a realistic threat vector. Employees trained to trust caller voice as an authentication signal are not adequately prepared for this. Multi-factor verification for sensitive requests — particularly payment authorizations and credential resets — is essential.
Deepfake video for high-value targets. AI-generated video impersonation of executives and senior figures is being used in targeted attacks against organizations where significant financial or access decisions are made via video communication. The executive impersonation attack has extended beyond email.
Conversational phishing. AI enables multi-turn phishing interactions — exchanges that build trust over several messages before introducing a malicious request. Traditional phishing training focuses on single-email decisions. Conversational phishing unfolds across a thread that individually may not trigger suspicion until the request has already been made.
Platform-native phishing. AI generation is being applied not just to email but to all communication channels — Teams messages, Slack messages, SMS, LinkedIn DMs, and even calendar invitations. Employees who have developed some email skepticism but who treat internal messaging platforms as inherently safe are exposed to attacks that exploit that trust differential.
Why Traditional Red Flags Are No Longer Sufficient
The traditional phishing red flag checklist was never a complete solution — it was a useful heuristic for a specific era of attack quality. The heuristics that remain valid are the ones that focus on behavior and process rather than content quality.
What still works:
Unexpected requests for credentials. Legitimate services that you have accounts with do not email you asking you to verify your credentials by clicking a link. This was true before AI and remains true after it. The mechanism of the request matters more than the quality of the writing.
Mismatched sender domains. An email that appears to come from a company but has a sender domain that does not match that company's actual domain is suspicious regardless of how well-written it is. AI improves the body of the email; it does not change the infrastructure constraints around sender spoofing and domain registration.
Requests that bypass normal process. Business email compromise attacks — whether AI-generated or not — typically ask recipients to do something that would normally go through a different channel or require additional authorization. Requests for urgent wire transfers, credential sharing, or sensitive data sent via email that would normally require a phone call or a system-mediated process should always trigger verification.
Pressure to act quickly or secretly. Urgency and secrecy are psychological pressure tactics that appear in AI-generated phishing as reliably as in manually crafted attacks. "Do not discuss this with anyone else" and "this needs to be done in the next two hours" are behavioral signals, not quality signals.
What no longer works reliably:
Spelling and grammar errors as a primary filter. Generic greetings as a primary suspicion trigger. "This doesn't look professional enough to be real" as a judgment. Any assessment of whether an email "seems" legitimate based on its writing quality.
How to Update Your Training Program for AI-Generated Attacks
The shift to AI-generated phishing does not require rebuilding your awareness program from scratch — it requires updating the mental models and decision frameworks your training produces.
Stop leading with content quality. Training materials that emphasize spelling errors, awkward phrasing, or "suspicious looking" language are teaching the wrong skill for the current threat landscape. The first change to make is removing or heavily contextualizing this content.
Teach process verification as the primary defense. The most robust protection against AI-generated phishing is not better content recognition — it is verification habits that operate independently of content quality. Did this request arrive through the expected channel? Does the request match what this person would normally ask through this channel? Would I normally verify this type of request by a second means? These questions are resistant to improvements in phishing quality.
Simulate AI-quality attacks. Phishing simulation programs that continue to use templates with detectable linguistic imperfections are not preparing employees for the attacks they will actually encounter. Simulation templates should reflect current attack quality — which means grammatically correct, contextually appropriate, and tonally accurate scenarios. If your simulations are easier to spot than real attacks, your click rate data is misleading.
Add multi-channel scenarios. Training that only addresses email leaves employees unprepared for AI-generated attacks delivered through Teams, Slack, SMS, or phone. Awareness content should explicitly cover all channels where social engineering is now occurring at scale.
Emphasize sender infrastructure verification, not sender display name. AI-generated content cannot forge actual sender domains without attackers also controlling DNS infrastructure. Teaching employees to look at the actual sending address — not just the display name — is a durable skill because it focuses on something that remains technically constrained regardless of AI quality improvements.
Update high-risk population training specifically. Finance teams, executives, and privileged IT users face the most sophisticated AI-assisted attacks. Their simulation exercises and training content should be explicitly updated to reflect hyper-personalized spear phishing, voice clone scenarios, and multi-turn conversational attacks—particularly CEO fraud and whaling attacks. Generic monthly simulations are a floor, not a ceiling, for these populations.
The Verification Habit Is Your Most Durable Defense
If there is a single behavioral change that AI-generated phishing makes more important than anything else, it is this: verification through a different channel for any request that involves credentials, financial action, or sensitive data.
An employee who receives an email appearing to come from their CEO asking for an urgent wire transfer, written in the CEO's exact style, with contextually appropriate business detail, has almost no way to evaluate that email on its content alone. The writing is indistinguishable. The context is plausible. The request fits the relationship.
What they can do — and should be trained to do reflexively — is pick up the phone and call. Not reply to the email. Not send a Teams message to the same account. Pick up the phone, call a known number, and confirm the request directly with the person whose name is on the email.
This single habit, applied consistently to high-stakes requests, defeats AI-generated phishing as reliably as it defeats manually crafted phishing. It does not require evaluating writing quality. It does not require recognizing technical indicators. It requires a cultural norm that certain types of requests always warrant out-of-band verification regardless of how legitimate the email appears.
Building that norm is a training objective. It should be stated explicitly, practiced in simulation scenarios, and reinforced through organizational culture by the people who set it — which means executives who model the behavior as well as security teams who teach it.
What This Means for Your Simulation Program
Running simulations that reflect AI-generation quality is now the baseline expectation for a program that prepares employees for real attacks. Templates that were effective educational tools two years ago may now be doing employees a disservice by teaching them to recognize attack patterns that no longer represent the frontier of attacker capability.
Updating your simulation template library is not a one-time project — it is an ongoing practice. Threat intelligence about current phishing campaigns, attention to reported attack patterns in your industry, and regular review of your template quality against real-world attack samples should be part of how your program is maintained.
Employees who are consistently tested against high-quality, realistic simulations and who receive specific, actionable training when they miss one develop a more robust form of phishing resilience than those who train against predictable, detectable scenarios. The standard to aim for is not "employees can spot our simulations" but "employees apply verification habits that work regardless of attack quality."
That is a higher bar. But it is the bar that actually corresponds to the current threat.
